Try the steps below in the order listed. Do not factory reset any Sonos speakers

  1. Unplug your all Sonos
  2. Delete the Sonos app from your device
  3. Open your routers admin and make sure Airtime Fairness is disabled
  4. Disable any type of “smart” client assignment by your router (sometimes called “Band Steering”)
  5. Make sure all bands 2.4Ghz and 5Ghz (as well as 6Ghz if included) have the same SSID
  6. Reboot your router and let it come back
  7. Connect your device to wifi
  8. Plug in your Sonos and let them come back
  9. Re-install the Sonos app
  10. Select “Join an existing system”
  11. Follow the prompts and accept all options
  12. When prompted Sign-in with your credentials

Hopefully you’ll have all Sonos back. Let us know the results.

EDIT:

If you have a personal router connected to a router/modem combo box provided by your ISP; the router side of that box needs to be placed in “Bridge” mode.

And ensure you are trying TruePlay on an iOS device. Essentially either an iPad or iPhone, you can see  a good explanation of TruePlay here. That page includes a link to the iOS devices that have access to TruePlay.
