The ‘delay’ you mention, without specifics, is most often due to a network issue, either wifi interference or possibly a duplicate IP address issue. But we can only assume.
I would recommend that you submit a system diagnostic within 10 minutes of experiencing this problem, and call Sonos Support to discuss it.or even post more specifics, so this community can respond. Obviously, we can’t address the clumsiness you are experiencing, since no one in this forum designed the current app. And perhaps more unfortunately, the people who did are extremely unlikely to see anything beyond a summary of the posts here.

When you speak directly to the Support staff, they have tools at their disposal that will allow them to give you advice specific to your network and Sonos system.
Sometimes a complete reboot can help.
Power down all Sonos, reboot the controller device and router.
You might get lucky, might not.
But it has to be said Sonos is still much more sensitive to interference than before the new app. This is something that they really need to keep addressing.
I’m still suffering the same problems. I’ve got 9 products in total in various rooms and all grouped devices seem to suffer from volume control lag. Especially irritating when trying to play something quietly but the volume blares out and takes long enough to respond to disturb the others in the house.
The app is still “clunky”. E.G. When I want to select a new piece of music when I move to another room it is a bit confusing because there’s no way to just choose a device then seach for the music you want. Especially if the guys in the other room want to continue with their music. It seems the speakers are secondary to the app rather than the app being a tool to control the speakers. Might not have explained it well but it was MUCH EASIER with the old app.
Are you on the latest update for the Sonos and controller?
Did you power the Sonos down, reboot router and controller and power the Sonos back up?
My volume lag is still there but a lot less after updates.
Lag is generally associated with difficulty in the controller being able to reach the speakers consistently. I’d double check the wifi interference FAQ, as well as perform a network refresh, by powering down all Sonos devices, then rebooting the router. Wait a couple of minutes after the router comes up before powering back on the Sonos.
