Until the last couple of app updates things were slowly getting better but since the last two updates things are just getting worse again. Systems not found, music playing but no sound..... It's getting to look like it's never going to recover. I've about had enough now but to replace all my sonos gear would cost thousands. It surely is time this idiot CEO was fired.
Before you do anything drastic try using your router's DHCP Settings page to assign ALL Sonos a static/reserved IP Address, power down Sonos, reboot router and power up Sonos.

I agree, I have the same problems. When trying to group speakers the music plays on some of the speakers but the app shows it’s playing everywhere, or nowhere. The volume control has gotten worse, sometimes it works - sometimes not and it’s really laggy in response. Before the two updates today and yesterday it was working better - not good but better than now.
Spent an hour on the phone with the support yesterday, and another two (!) hours today. They really tried to help me, so I have only good things to say about to them. My system is on an Asus mesh network and the support agent I spoke to today would forward all of the diagnostics up in the chain for further investigation. However, the issue with a non-responding and only partly working system remains.
Prior to the release of the new app and system changes in May I had no problems at all.
Sonos made changes to the speaker discovery process a search here should find details.

I’m feeling the same hate for Sonos right now. For a product this expensive it’s criminal to have an update you didn’t ask for turn the system you love into total garbage!
Plus the 30+ min wait time for a support person is bulls***!

If you go to your router’s admin page you should be able to find the DHCP Settings listed there, the DHCP page usually has simple instructions for using it.
If not search for your user manual and it should have more detailed instructions.
I’m on a different router but… Open the DHCP settings page, type in the MAC address of the Sonos (on the shipping box, data-plate of the speaker) pick an unused IP address and press the submit button. I can optionally add a name there which makes things easier as you can look for the name rather than the MAC address. Ignore the Client ID and Arp sections here, just MAC, IP and Hostname are needed.

I agree - since the latest December “upgrade” things got worse. As described earlier - products drop out, volume control issues, products show playing when they are not etc etc!!
Totally agree as I’m seeing the same thing. Everything is getting worse in the last few weeks not better: Alexa integration a thing of the past. Music showing as playing when it’s not or music not showing as playing when it is. Still no access to local music library. No volume bars and when there is the slightest touch increases the volume to deafening level. Open the app and it says no system connected and then minutes later ‘finds’ my SONOS system. Constant SONOS reauthorisation requests. Even if the app was working, it’s so unintuitive that it’s a nightmare to use. How the CEO is still in place after destroying the brand so comprehensively is beyond me.
I’m so sick of this, but how in the world is the Volume Control still so laggy???? Volume control has a total mind of it’s own. I just blew my in-laws out of the room because all the sudden my volume went to 11 (yes - Spinal Tap reference). COME ON, fix the basics.

This is what I paid for, simple home audio. It used to be simple when I started purchasing Sonos 10+ years ago. Now, a decade later (and me investing thousands and thousands of dollars of hardware), I have a system that works about as well as what you would expect a $19.99 speaker from the local drug store to work. COME ON SONOS - FIX THIS ALREADY.
