I have 2 play 3s set up as a stereo pair with a gen 2 sub (grouped as “office”). When I play music directly to the play 3s they work fine. If I add groups from the play 3s it works. If I start music in another group and try to add the play 3s (office), only the sub works. Have tried deleting and re-adding several times, firmware is up to date. Using Eero router with a mesh node in the office. System is set up via wifi.

First thing I’d do is run an update to get all Sonos on the same software. I’d verify that from the Settings menu in the App.
If the above fails I’d do both setups one more time, but submit a diagnostic at the end of each setup.
Call Sonos support with eh diagnostic numbers (don’t post them here) and they can look at your internal data to see if there is something there.
